A complete owned lead generation system — built for Liz Ancel.

Prepared by Clayton Mayo  ·  ideaswell.com  ·  May 2026

What this is

This is a fully managed, owned lead generation system — built for a real estate agent who is ready to stop renting leads from third-party platforms and start building something that compounds in value over time.

It covers everything: paid search, social retargeting, a rebuilt website, a personal brand, SEO that positions you across traditional and AI-driven search, and an optional pipeline that turns browsers into long-term relationships. Every lead generated belongs to you. Every asset built is yours.

You’re operating in Baltimore and Philadelphia — two distinct markets, both with strong demand. This system is built to serve both.

The core difference
Paid platforms charge per lead, per click, or per commission — and when you stop paying, everything stops. This system builds equity. The longer it runs, the more efficient it becomes and the less you depend on any single source.

What gets built

A two-month build-out, then a fully managed growth system from month three forward.

Month 1 — Ads foundation

Traffic, tracking, and the learning phase — started immediately

  • Google Ads — three campaigns built: buyer intent, seller intent, and branded protection
  • WhatConverts tracking configured — every call and form submission attributed to its exact source (~$60/mo, your account)
  • Custom landing pages built and hosted by IdeaSwell — purpose-built for converting ad traffic, not general browsing
  • Facebook / Instagram retargeting setup — warm audiences built from Google click data, keeping you in front of people in their 30–90 day decision window
  • GoHighLevel CRM installed and pipeline configured
  • Google’s learning phase starts immediately — the algorithm needs real conversion data to optimize. Starting this on day one is critical to performance by month two.
Month 2 — Website + brand

A site and a brand that are entirely yours

  • Full brand identity built from scratch — logo, color system, typography, and visual direction built around you personally. Not a brokerage. Not a template. Yours.
  • Full WordPress rebuild on a dedicated VULTR server — fast, clean, optimized for search
  • IDX / MLS feed integrated via Showcase IDX — your account, your listings, your data (~$150/mo, paid directly by you)
  • On-page SEO architecture, schema markup, Google Business Profile optimization in place from launch
  • AEO foundation set — structured so your content can surface in ChatGPT, Perplexity, and Google AI Overviews
  • Conversion tracking installed — confirmed working before any significant ad spend is directed to the new site
Month 3 onwards — Full managed system

All channels live, optimizing, and building on each other

  • Google Ads and Facebook optimized on real data from the first two months
  • SEO content program running across both Baltimore and Philadelphia markets
  • Unified monthly reporting — calls tracked, leads captured, cost per lead, revenue by channel
  • Bi-weekly strategy calls as a baseline — more frequent whenever the numbers need a closer look

Your ad spend

Ad spend goes directly from you to Google and Facebook — it never passes through IdeaSwell. You have full visibility on every dollar in real time, and the flexibility to scale up or pull back based on what the market is doing. The recommended range is $3,500–$5,500/mo across both platforms.

ChannelRecommended rangeWhat it does
Google Search Ads$2,500–$4,000/moHigh-intent buyer and seller leads — people actively searching for an agent in Baltimore or Philadelphia right now. The strongest ROI channel in real estate.
Facebook / Instagram retargeting$1,000–$1,500/moKeeps you visible to people who already found you through Google but weren’t ready to call yet. Real estate decisions take time — this is what bridges that gap.
Total ad spend$3,500–$5,500/moPaid direct to platforms. Can be scaled up or down at any time — the management fee stays flat regardless.
How we dial this in
The exact split across Google and Facebook gets confirmed on the kickoff call based on your goals and timeline. As results come in, we increase spend on what’s working — with no change to the management fee.

Management fee

The management fee covers strategy, execution, optimization, and reporting. It’s made up of a base component plus the SEO tier you select.

Marketing strategy & campaign optimization — $1,850/mo

Based on the number of campaigns required and the scope of active channel management needed for this engagement — Google Ads across buyer, seller and branded campaigns, plus Facebook retargeting running simultaneously.

Facebook / InstagramRetargeting audience management, creative direction, ad copy, campaign optimization and reporting

CommunicationBi-weekly strategy calls — more frequent during the build-out months and whenever campaigns need attention

SEO / Search Everywhere Optimization — your tier

Search is changing fast. Buyers and sellers increasingly start their search by asking an AI — ChatGPT, Perplexity, Google’s AI Overviews. These tools surface agents who have built real content authority. Agents building that authority now are going to be very hard to catch later.

This is also where your multi-market presence becomes an advantage. At higher tiers, we build location-specific content for both Baltimore and Philadelphia — neighborhood guides, market updates, hyperlocal SEO signals — so you’re showing up in both markets organically, not just through ads.

TierWhat’s includedAdd to base
SEO EffectiveGoogle Business Profile management, on-page SEO, schema markup, AEO basics, social post content assistance. Built to move the needle while your competition is still figuring out where to start.+$840/mo
SEO GrowthEverything in SEO Effective, plus blog content, local citation building, full AEO targeting across ChatGPT / Perplexity / Google AI. Baltimore and Philadelphia both actively targeted. Now you’re getting ahead of the competition.+$1,420/mo
SEO AuthorityEverything in SEO Growth, plus video content strategy and editing, full content calendar, neighborhood guide production across both markets. Become the recognized leader across AI, Google, and everywhere search happens.+$2,330/mo
A note on SEO
SEO results are never guaranteed — no honest agency can promise a specific ranking. What we can control is the quality and consistency of the work. After 3 months at any tier, we’ll assess what’s moving and re-evaluate together — adjusting strategy, content focus, or tier as needed. Given the competitive nature of the real estate market in Baltimore and Philadelphia, I highly recommend starting at the SEO Authority tier. The agents ranking in these markets are investing heavily. Matching that effort from the start is the fastest path to meaningful results.

Optional add-on — lead pipeline

Of the people who click your ads, the majority won’t call or fill out a form on their first visit. A lead pipeline captures them with home valuation tools, buyer guides, and email opt-ins — then follows up automatically so leads don’t go cold between their first visit and when they’re ready to move.

ComponentWhat’s includedCost
Pipeline setupLead capture forms on landing pages, CRM automation sequences, email and SMS follow-up setup, lead magnet build (home valuation tool or neighborhood buyer guide)$1,450 one-time
Ongoing — StandardAutomated sequence monitoring, list management, pipeline performance review, lead flow reporting$450/mo
Ongoing — with NewsletterEverything in Standard, plus a weekly email newsletter — written, designed, and sent to your list. Keeps you top of mind with every lead who has ever raised their hand, across both markets.$1,160/mo

Build-out fee and payment schedule

A one-time build-out fee of $6,400 covers all setup work across the first two months — split to match when the work actually happens.

Month 1
+$3,200
Build-out (first half) — ads setup, tracking, landing pages, CRM, Facebook retargeting

Your accounts, your data
You’ll set up two platform accounts directly — Showcase IDX (~$150/mo, MLS feed) and WhatConverts (~$60/mo, call and form tracking). These are yours regardless of who manages your marketing. Your website, your CRM data, your ad accounts — all owned by you.

Beyond digital — EDDM direct mail

Once the digital system is established and producing data, we’ll look at adding Every Door Direct Mail (EDDM) to the mix. EDDM is a USPS program that lets you blanket entire zip codes or specific carrier routes with high-quality mailers — no mailing list required. For a local real estate agent, it’s one of the highest-converting offline channels available. People hold a mailer. It sits on the kitchen counter. It shows up at exactly the moment someone is thinking about their neighborhood.

EDDM works best as a sustained presence, not a one-off. Effective campaigns run for a minimum of two months, delivering at least three unique mailers to the same geographic area. Repetition is the mechanism — the first mailer introduces you, the second builds recognition, the third converts. Each mailer has a distinct design and message, but together they tell a coherent story.

How costs work
EDDM is an add-on with additional cost. Printing and delivery are paid directly by you to the EDDM provider — IdeaSwell is not in that transaction. IdeaSwell handles campaign strategy, mailer design, targeting selection, and tracking setup. Campaign fees are quoted per engagement based on scope.

Tracking is everything

An EDDM campaign without proper tracking is a guess. We build tracking into every mailer from the start — unique phone numbers assigned per mailer and per route, unique landing page URLs so we know which piece drove the visit, and campaign-level reporting that ties offline mail to online behavior. This means we know which mailer design performed best, which carrier routes are worth repeating, and which to cut. Over a multi-month campaign, that data becomes genuinely valuable — and it feeds back into the digital targeting to make both channels sharper.

The multi-touch effect
Someone sees your Google ad on Tuesday. Your mailer lands on their doorstep Friday. They see your Instagram retargeting ad the following week. That kind of coordinated, multi-channel presence in a specific neighborhood builds trust faster than any single channel can on its own — and we can measure exactly how each piece contributed.

How we work

AI-assisted, never AI-driven

We use AI tools to process data faster, identify patterns, and keep operational costs lean — which is part of how we keep your management fee competitive relative to what this system delivers. But AI never makes strategic decisions, never writes your brand voice without review, and never runs campaigns autonomously. Every decision has a human behind it. We use AI the way a good analyst uses a calculator — it speeds up the work, we do the thinking.

A team, not a one-man shop

IdeaSwell operates as a team, and brings in specialist partners for each client engagement. For your account specifically, that means people who know real estate marketing — not generalists figuring it out as they go. We consult with niche specialists during setup to make sure campaigns are built on what actually works in your market, and we loop them in regularly for optimization reviews. You get the accountability of a dedicated point of contact and the depth of a broader team behind it.

Connected TV — on the horizon

Depending on how results develop and where you want to take your ad spend, we may recommend adding Connected TV (CTV) to the mix. CTV places your ads on streaming platforms — Hulu, Roku, and similar — targeting by zip code, income, and homeownership status. It’s brand awareness, not direct response, but for a local agent building a name in two markets, local TV-style visibility goes a long way. We’ll raise it when the timing makes sense.

One thing to plan for

This system will generate inbound calls — particularly from Google Search, where leads are actively looking and ready to talk. The fastest way to lose a high-intent lead is an unanswered phone.

Worth thinking about before launch
As call volume grows, you may want a sales assistant or virtual receptionist handling first contact. GoHighLevel — the CRM we’ll be using — also has an AI receptionist feature that can qualify callers and book showings automatically. We’ll review your call volume after month one and find the right solution together.
